Execution OSInstall

Start with the Clarity SprintMost Installs begin here. From $10,000 a month.

The operating layer above your tools, designed for your company and installed inside it.

The Execution OS Install takes the recurring decisions that keep stalling, designs how each one should run, takes that design through sign-off with the people it affects, and implements it at the depth agreed in scoping. That can be an approved operating model your team runs, or the same model built into the tools you already use.

Decisions move earlier. Issues surface sooner. Execution stops depending on constant founder arbitration.

So the gains from AI show up in business results.

Talk to us about an Install

Seven components. One job each.

The Execution OS is not a framework on a slide. It is a set of operating routines and artifacts your team runs, built into your existing tools where that is in scope, so the company runs on it without anyone having to remember it. Not every Install covers every component. The work follows the decisions that need it.

Every artifact has one job: remove more chaos than it creates.

Priorities

Quarterly priorities with explicit non-priorities, a named owner for each, and a single execution thread per initiative.Non-priorities are stated clearly enough that teams know what can wait, which is what actually protects the priorities.

Ownership

A decision rights matrix for the recurring cross-functional decisions. It separates the accountable owner from the people who approve or decide on particular paths, and where authority is legitimately shared, it says exactly how. Ownership sheets name the owner, their authority boundary, the success measure, dependencies, and the escalation threshold.

Handoffs

Clear entry and exit conditions between functions.A handoff moves work or information between people whose authority is already clear, and every critical one names a sender, a receiver, the required input, and a definition of done. Where the authority itself is unclear, that is a seam, and it is settled in Ownership first.

Cadence

A weekly operating rhythm designed to produce decisions, not updates. The operating review starts with blockers, forces a decision, names an owner, and attaches a date. A monthly operating review sits above it. Status moves to the tools. The room is reserved for what the tools cannot close.

Escalation

Defined thresholds for when an unresolved decision moves to a higher authority.Blockers surface early, only true exceptions reach leadership, and issues arrive before deadlines rather than at them. Correct escalation is the system working as designed, which is why the thresholds are agreed before the room needs them.

Decision Routing & Delegation

Ownership and boundaries first. For each recurring decision, we establish who holds authority and separately assess what AI or automation can contribute. Delegation depends on the decision's risk, conditions, thresholds, and approved controls. Some decisions can be automated within defined boundaries; others require human approval, especially where consequential judgment or exceptional discretion is involved. The Agent-Readiness Decision Spec defines the permitted role of AI, authority limits, required approvals, fallback paths, and escalation triggers. AI assistance does not, by itself, confer decision authority.

Measurement

Founder escalations, decision cycle time, and rework, tracked against the starting baseline with the same definitions on the same decisions.Where no defensible baseline exists, later numbers are reported as observations, not as proof of improvement. Any modeled impact stays a conditional estimate, kept apart from what is measured.

Design. Ratify. Implement. Hand over.

Weeks 1 to 2

Confirm the starting point

  • With a Sprint: confirm its validated findings are still current, verify the sponsor's authority and who is available, then move into detailed design
  • Without one: the same evidence and validation standard is met first, before any design starts

Weeks 3 to 6

Design and ratify

  • Detailed design of how each validated decision should run: owner, approvals, handoffs, escalation
  • Proposed authority changes reviewed with the people they affect
  • Approved by the engagement sponsor, or the leader who owns the decisions affected, before anything is implemented
  • Ratification is not unanimity: objections and authorized overrides are recorded and managed

Weeks 7 to 10

Implement at the agreed depth

  • Depth agreed in scoping, based on readiness, access, integrations, and approved scope
  • An approved human operating model can be the complete delivery
  • The new rhythm meets real decisions, with us in the room
  • Where software is deployed: tested against the approved design, accepted by you, with a fallback in place, then an authorized go-live

Weeks 11 to 13

Measure and hand over

  • Baselines re-measured on the same decisions, with the same definitions
  • The leadership team runs the rhythm without us facilitating
  • Decision rights and escalation logic documented where the team will find them
  • A named leader on your side, usually the COO, Head of Operations, or Chief of Staff, maintains the model, with a monthly operating review and a quarterly review of decision rights

Days following

30 days of async support

Questions, reviews, and course corrections as the system takes its first full quarter of load.

The engagement, in full

Designed, ratified, and put to work at the depth agreed in scoping.

The evidence

  • A validated starting point: Sprint findings confirmed, or the same evidence standard met
  • Baselines set at the start and re-measured at the end, where the evidence allows

The rhythm

  • Weekly operating rhythm redesigned and run, with a monthly operating review above it
  • Leadership visibility tuned for signal, not noise
  • Weekly founder and leadership alignment throughout
  • 30 days of async support after handover

The structure

  • Decision rights matrix and ownership sheets, designed, ratified, and in use
  • Handoffs between the functions in scope, each with a definition of done
  • Escalation paths and thresholds, written and agreed
  • Decision routing, with authority set apart from what AI contributes
  • Tool, automation, and AI decisions made after ownership is clear, built into your stack where agreed in scope

Best fit

Ninety days later

  1. Ownership

Cross-functional decisions resolve with a named owner inside a defined boundary, and the founder sees exceptions rather than the queue.

  2. Cadence and Priorities

The weekly leadership meeting produces decisions with owners and dates, and the leadership team can name what is not a priority this quarter.

  3. Handoffs

Handoffs between functions have a definition of done, and the delay that used to live in the gap is measured and shrinking.

  4. Escalation

Escalation happens on threshold, not on panic. Issues reach leadership early and rarely.

  5. Decision Routing & Delegation

AI and automation run inside defined authority, with a route for what they cannot resolve.

  6. Measurement

Founder escalations, decision cycle time, and rework are tracked numbers, and the leadership team knows which direction each one is moving.

Execution infrastructure is no longer back-office hygiene. It is competitive edge.

From $10,000 a month

Up to 90 days plus 30 days of async support. Monthly engagements are billed upfront in focused execution blocks, and work begins once payment is settled. Invoices carry secure payment options by card or bank transfer in major currencies.

Most Installs begin with the 7-Day Clarity Sprint, because installing on assumptions installs the wrong thing. If you already have a recent diagnosis you trust, write to vishnu@theopslayer.com and we will scope from there.

Start with the Clarity Sprint

We frame the house. You buy the furniture.

The fee covers strategy, architecture, and installation.

If the Install recommends new software seats or a junior operations hire, that budget is yours.

Questions before an Install

What is the difference between the Clarity Sprint and the Execution OS Install?

The Sprint diagnoses in seven days for $5,000: the validated current state, a starting baseline, and a recommended direction. The Install designs the operating model in detail, takes it through sign-off with the people it affects, implements it at the agreed depth, and hands it over. That runs up to 90 days, from $10,000 a month.

Do I need to run the Sprint first?

Nearly always, yes. The Sprint's evidence and baselines are what make the Install specific to your company rather than a template. The exception is a company with a recent, evidence-based diagnosis it trusts, which we would review before scoping.

Why hire The Ops Layer instead of a full-time COO?

Because the Install sits at the stage before that hire and makes it work when it comes. A COO who inherits designed decision rights, a working cadence, and measured baselines is effective in month one. A COO who inherits fog spends the first two quarters mapping it. You are not buying another layer of management. You are buying the architecture that makes the next layer of management effective.

Does this replace an ops hire?

No. It makes the ops hire more effective, and it often changes what that hire should be. Several companies discover during the Install that the role they were about to post was a symptom.

How is this different from project management or a PMO?

Project management tracks work. A PMO adds process. The Install works on the underlying structure itself: who decides, what escalates, where authority sits, how a decision moves between functions. It is a level below where PMO support operates.

What tools do you work with?

Yours. Notion, Jira, ClickUp, Asana, Trello, Slack, Linear, or whatever the team already runs. The Execution OS installs into the existing stack. If you have no system, the Install sets one up, after ownership is clear.

How much access do you need?

Read access to the systems where decisions leave a trail, write access where artifacts get installed, and a weekly slot with the founder and the leadership team. Access is limited to the systems and information agreed during scoping and is revoked at the end of the agreed access period. Revoking access does not delete material already collected. The handling, retention, return, and deletion of engagement data are governed by the agreed engagement terms and applicable requirements.

Does every Install include software or AI agents?

No. Software deployment is optional, and an approved human operating model can be a complete delivery. How deep implementation goes is agreed during scoping and depends on readiness, access, integrations, and the approved scope.

Who signs off the design?

The people it affects review proposed authority changes, and the engagement sponsor, usually the founder or CEO, or the leader who owns the decisions affected, approves them before anything is implemented, as agreed at scoping. Ratification does not need everyone to agree. Objections and authorized overrides are recorded and managed.

How do you maintain quality across 90 days?

Signal checks, not end-of-month surprises. Weekly async updates and milestone reviews confirm the system is installing correctly, and if the signal is off it gets corrected that week.

What happens after the Install is complete?

The team runs the system. A named leader on your side, usually the COO, Head of Operations, or Chief of Staff, maintains it, with a monthly operating review and a quarterly review of decision rights. Thirty days of async support cover the first month of unsupervised load.

Do you guarantee outcomes?

No. What is guaranteed is senior attention on every week of the engagement, honest diagnosis, structure built around your team's reality, and baselines measured at the start and end where the evidence allows, so any improvement is shown on the same decisions rather than claimed.
